Dedicated Coach Guide.

Your role, your method, your roadmap — the essentials, clear and actionable. Based on Framework v2.1 and Client Journey v1.

The essentials on one page

Your mission.

Take your client from Point A to Point B in six months — from “everything rests on me” to “50% of my tasks delegated, growth absorbed by the team” — with a first visible result in the very first month.

1session / week — fixed slot, 24 in total
3actions max / week, dated, with a named owner
2messaging touchpoints minimum between sessions
24 hrsto post the recap and update the milestones
[US rate TBD]per session held · + renewal bonus · + testimonial bonus
The 3 golden rules. 1. One bottleneck at a time — delivery, then profitability, then acquisition. 2. No client finishes month 1 without a concrete result they can name. 3. You're free to choose the path. Not the result.
01 · Your role

An engine, not a mirror.

The client isn't paying for a program, they're paying for results. By signing, they hand you responsibility for their success. You take on the role of a mentor, not the stance of a coach.

You are

  • An engine: you set the direction and the pace, and you hold the client accountable
  • Their single point of contact — you know their file, numbers and roadblocks by heart
  • The lead who brings in the right expert, then takes back the reins
  • The one who captures the testimonial as soon as the first result shows up
  • The one who drives the renewal, backed by a written agreement

You are not

  • A mirror: “and you, how would you do it?”
  • One coach among many, bookable on a one-off basis
  • An expert who assigns expert calls to themselves
  • The one who waits until day 180 for the testimonial
  • The one who closes out a refusal alone — always flag it to client success + the CEOs
The scope of the offer is never negotiable. The tax specialist session is offered only at the CEO mentors' initiative — never promised, never owed.
02 · The talk track to master

Five lines that reframe.

All your clients come in with the same belief: “I need more customers.” Learn these lines — you'll use them in every session.

The order of things
“First, a business that runs without you. Then customers. In that order, never the other way around.”
The real ceiling
“Your ceiling isn't sales, it's structure: twice as many customers means twice as many hours — and you're already at 60 a week.”
The test
“If you stopped for 30 days, would your business still make money?”
The trap
“You're the best worker in your company. That's exactly the problem.”
The value
“A business that depends on you is worth nothing, even if it's very profitable.”
In session: when the client wants to open the floodgates too early, don't argue. Go back to the order.
03 · The method

One business, three systems.

Growth always stalls because one of the three is jammed. In every session, you know which one you're working on.

1 · Delivery

Keeping the promise, without the owner.
Signs: delays, slipping quality, everything lands on the owner's desk.

2 · Profitability

Turning revenue into profit.
Signs: revenue up but profit flat, margin unknown.

3 · Acquisition

Bringing in demand.
Signs: not enough volume, quotes that don't convert, a single channel.

Lay out the framework in the very first session. The order of the cards is the order of the work. And each level you clear reveals the next one: laid out at the start, the framework makes the renewal obvious. Laid out in month 6, it sounds like a sales pitch.
04 · The reference list

Ten workstreams. You pick based on the bottleneck.

A toolbox, not a catalog. No one covers them all. The ready-to-use frameworks, scripts and templates are in the Vault.

05 · The standard session

52 productive minutes.

1
What moved

Their numbers, their actions, what held, what slipped. Never “how are you?” — always “where are we?”.

2
The bottleneck

One topic only: the one blocking the next level. Everything else waits.

3
Three actions

Dated, each with an owner. Three maximum — it's a ceiling, not a target.

4
Lock it in

The client restates what they'll do Monday morning. Next meeting confirmed.

After the session: recap on the platform within 24 hours · milestones updated, no exceptions · missed milestone = root-cause analysis, never just a postponement.
06 · Your standard week

The rhythm that holds it all together.

WhenWhat
The day beforeMessaging reminder to the client (WA-COACH-RAP). The platform also sends automatic reminders.
Session dayThe session — the 4-step structure above.
Next day at the latestRecap posted + milestones updated.
During the weekAt least 2 messaging touchpoints on your initiative — voice notes preferred: more effective than text, and faster for you.
OngoingUnder 12 hours to reply to any client request (on weekdays).
07 · The roadmap

Six months, four phases, six milestones.

MonthGoalMilestonesWorkstreamsYour key moment
M1Diagnosis + first resultA1 (Day 10) · A2 (Day 20)1, 4, 51st session: findings, bottleneck, plan
M2-3Get the owner out of productionA3 (Day 45)3, 4, 5Testimonial at the 1st result
M4-5Manage by the numbersA4 (Day 90) · A5 (Day 135)6, 4, then 7Day 90: you plant the seed · mentors' call (≈ Day 120)
M6Replicate what worksB (Day 180)8, 9, 10Your renewal conversation
MilestoneDayExpected proof
A110−30% of the owner's workload
A220The owner is out of the sales cycle
A345Processes documented and run by the team in at least one department
A490Dashboard live, KPIs tracked, review ritual in place
A5135Net margin improving, cash under control
B18050% of operational tasks delegated, growth absorbed
The first-month rule. No client finishes month 1 without a concrete result they can name: time won back, a task taken off their plate, a number that moves. It's the program's top-priority metric — and the foundation for the testimonial and the renewal.
08 · The protocols

Five reflexes to know by heart.

1
Kickoff

You're in the private client group from the moment the contract is signed. Within 48 hours: introduction + fixed slot set with the client (non-negotiable). Diagnosis led by Adrien or Emily — or by you if they can't — before Day 7 → full handoff. Your 1st session: findings, bottleneck, plan.

2
The milestone

Reached: congratulations voice note + validation on the platform. Missed: root-cause analysis before moving on + escalation in the monthly review.

3
The testimonial

You spot the first result → you flag the video call and the timestamp to client success → client success pulls the clip, the mentors approve it → testimonial bonus. The right reflex: have the client state the result, on their own, in one take — question asked, your mic muted. Criteria: very good quality + you can't be seen or heard.

4
The expert call

When: topic outside your expertise · client who has stopped implementing · need for another voice · structural decision. How: written request → full briefing to the expert → 1 hour, 1 topic, in place of your session → the expert delivers a recap + plan → you take back the reins. The session fee goes to the expert — trigger it anyway: it's part of the job, and the rate is tracked in the coaches' meeting.

5
The no-show

Wait 10 minutes while following up by message → session closed and counted as used (paid if the day-before reminder was sent and the follow-ups were made during the wait) → 3 messages: client, client success, coaching group. ×2: client success follows up. ×3 or 2 weeks of silence: the mentors call.

09 · The renewal

Your moment.

It's prepared from the very first session (the framework), picks up speed at Day 90, and closes in M5-M6.

StepWhat happens
From the diagnosisThe three-systems framework is laid out: each level reveals the next one.
Day 80Internal alert in the coaching group: groundwork starts.
From Day 90You plant the seed in session: “for the next six months,” “when we renew, we'll need to tackle this.” You make it feel obvious, you don't sell anything.
M4The mentors call the client (5 min). Nothing for you to do.
M5-M6You open the topic in session, based on their own progress review. You confirm: length, start date, terms.
Written agreementThe client confirms in writing — message, text or email (WA-COACH-REC-DEM). Nothing is processed without it in writing.
FormRenewal Form filled in, agreement referenced, posted in the internal coaching group.
ConfirmationWA-COACH-REC to the client → the mentors process it → your renewal bonus is triggered.
RefusalNever closed out alone: flag it to client success and the mentors.
Why it works: there's nothing left to “have seen” — there are levels, and the next one has already been named. Period 2 tackles different topics, never a repeat of the first six months.
10 · Your compensation

Simple, tied to results.

WhatAmountCondition
One-on-one session held[US rate TBD]Client no-show: counted as used and paid if the day-before reminder was sent + follow-ups during the 10-minute wait
Session handed to an expert call$0The session fee goes to the expert — pay follows the session
Renewal bonus[US rate TBD]Once per renewal, when the written agreement is processed
Testimonial bonus[US rate TBD]Clip approved by the mentors (quality + coach neither visible nor audible)
Not paid separately—Diagnosis, check-in calls, group coaching, renewal conversation
Read the system: your two bonuses are your two key metrics. Getting your client to succeed fast and all the way through is, literally, your best income.

Your compass

Five lines to remember.

  1. You set the direction and the pace, and you hold the client accountable for execution.
  2. One bottleneck at a time — delivery, profitability, then acquisition.
  3. No client finishes month 1 without a concrete result they can name.
  4. Pay follows the session; your bonuses follow the client's success.
  5. You're free to choose the order and the means. You're not free to choose the result.
